Cutting cost per drop: what actually moves the number in last-mile delivery

Route optimisation gets the headlines, but failed deliveries and dwell time usually cost more. A practical breakdown.

Most operators benchmark cost per drop against fuel and mileage. In our experience across UK distribution contracts, the two biggest levers sit elsewhere: first-time delivery success and dwell time at each stop.

A failed delivery is not one wasted stop — it is a redelivery, a customer service contact, and often a returns handling cost. Timed windows, accurate mobile numbers and a simple pre-delivery message routinely lift first-time success by double digits.

Dwell time is the quieter killer. Two extra minutes per stop across eighty drops is over two and a half hours of paid time each day, per vehicle. Pre-sorted cages, scan-on-load discipline and clear access notes recover most of it.

Only after those two are addressed does route optimisation deliver its full value. Optimising a route that ends in redelivery simply gets you to the failure faster.

Measure on-time-in-full weekly, publish it to the client, and treat every exception as a process question rather than a driver question. The number follows.
